Ecologic.io, a dynamic technology startup in the field of telematics and fleet management, approached us with a vision to create a solution that combines real-time fleet data analysis with gamification mechanisms. The goal was to build a system that automatically and transparently motivates drivers toward safer, more economical, and ecological driving – through rewards, not punishments.

Together, we developed and implemented Gamecenter – an advanced platform based on AI and Big Data, fully integrated with the Ecologic.io ecosystem. The system automates fleet competitions, rankings, and challenges, providing companies with a tool that has reduced the number of damages by up to 70% and decreased fuel consumption by 0.5–0.9 l/100 km.

About the Client

Ecologic.io is a Polish technology startup specializing in telematics and analytical solutions for corporate fleets. The company provides a comprehensive ecosystem for monitoring, analyzing, and optimizing driver behavior, combining data from GPS, OBD2, and fleet management systems into a single analytical environment.

Ecologic.io solutions are used by companies such as Unilever, PKO Leasing, Santander, Philip Morris, and Everest Finanse — organizations with large, dispersed fleets of company and operational vehicles. Their needs include not only cost and safety control but also the implementation of ESG strategies and engaging employees in responsible behavior on the road.

Initial Project Requirements

The Ecologic.io team approached us with an ambitious idea to create a tool that would automate and scale incentive programs for corporate fleet drivers. Previous initiatives based on driving style reports and manual communication with participants were time-consuming, difficult to maintain with a large number of users, and lacked long-term engagement. Ecologic expected a solution that would not only be visually attractive to end users but, above all, scalable, configurable, and compliant with the rigors of fleet data security. The system was to become an integral part of the Ecologic.io offering – an element increasing the value of the entire telematics ecosystem.

The Challenge

The Gamecenter project required combining three complex areas: gamification mechanics, fleet analytics based on Big Data, and high-availability system architecture.

A key challenge was to design a solution that continuously and in real-time analyzes telemetric data coming from thousands of vehicles, processes it in the context of safety and driving economy indicators, and then dynamically updates participant rankings and rewards.

An additional aspect was the need to create a scalable incentive data dispatch center that could simultaneously handle thousands of active users and cyclical competition campaigns without administrator intervention. The project team had to design an architecture capable of handling both simple CSR actions (e.g., donating a prize to a foundation) and complex scoring rules and group competition – all within a single, manageable environment.

Project Goals

The Gamecenter project was designed with clearly defined business and technological goals aimed at strengthening the Ecologic.io offering and increasing real value for corporate fleets:

Business Goals:

  • Increasing safety and reducing fleet damages through permanent driver behavior change thanks to positive motivation, not punishments. 
  • Lowering operational costs by reducing fuel consumption by 0.5–0.9 l/100 km and limiting inefficient driving styles. 
  • Increasing driver engagement through interactive competitions, rankings, and rewards that support a culture of co-responsibility and competition in the spirit of fair play. 

Technological Goals:

  • Full integration with the existing Ecologic.io ecosystem, including telematics, reporting modules, and the driver’s mobile app. 
  • Automation of the entire competition process, from creating rules and calculating scores and rankings to notifications and communication with participants. 
  • Designing a flexible gamification rules engine, allowing the configuration of various types of competitions and challenges without the need for code modification. 
  • Maintaining the consistency and security of fleet data, including participant data separation and compliance with clients’ corporate policies.

Solution Description

The Ecologic Gamecenter system was designed as a comprehensive gamification platform for corporate fleets, fully integrated with the existing Ecologic.io ecosystem. The project’s goal was to create a solution that changes driver behavior through positive stimuli — using mechanisms known from games, sports competition, and motivational psychology.

The Gamecenter architecture was built around the concept of ‘data-driven motivation’ – telemetric data is transformed into points, challenges, and goals that drivers can achieve in an engaging and measurable way.

The system uses a set of mechanisms supporting different types of motivation: individual, team, and social:

  1. Scoring and levels (Levels & Points)
    • Each driver accumulates points based on the so-called Ecologic Index – a driving style indicator calculated from telemetric data (braking, acceleration, speed, fuel consumption, driving smoothness). 
    • Points accumulate over time and allow advancement to higher levels, symbolizing the degree of proficiency (‘Eco Driver’, ‘Safe Driver’, ‘Master Level’).
  2. Badges and trophies (Badges & Achievements)
    • The system automatically awards badges for specific achievements, e.g., ‘100 days without speeding’, ‘Lowest fuel consumption of the month’, or ‘Exemplary driving smoothness’.
    • Each badge has its own description, graphic, and difficulty level, which builds an element of prestige and long-term engagement.
  3. Rankings and leaderboards (Leaderboards)
    • Drivers compete in individual or team rankings.
    • Rankings update in real-time, so participants immediately see the effects of their driving and can compare themselves with others.
  4. Individual and group challenges (Challenges & Teams)
    • Administrators can configure cyclical fleet challenges, e.g., ‘Lowest fuel consumption in the quarter’ or ‘A week without sudden braking’.
    • In group competitions, the system automatically pairs drivers with different results into mentoring pairs, supporting knowledge transfer and cooperation instead of pure competition.   
  5. Rewards and external motivation (Rewards System)
    • Participants earn points that can be exchanged for physical rewards, vouchers, or corporate benefits.
    • The system handles automatic notifications about awarded prizes, generates reports for HR and CSR, and synchronizes data with partner programs.
    • For the driver, Gamecenter resembles a fitness app, but for driving style – showing progress, goals, and results compared to others.

For fleet managers, it is a fully automated incentive program management system – from defining rules and rewards to communication and reporting results.

Results and Business Effects

The implementation of the Ecologic Gamecenter system has become one of the most measurable projects in the history of the Ecologic.io platform’s development — both in terms of fleet results and the impact on driver behavior. Thanks to the use of various mechanisms (points, levels, rankings, badges, CSR challenges), drivers began to actively participate in competitions:

  • over 80% of participants complete full competition cycles, 
  • 60% of drivers declared a change in driving style as a result of the program, 
  • the system reports an average of 3x higher user activity in the mobile app compared to the period before implementation.

Thanks to gamification mechanisms focused on driving style and maneuver smoothness, companies using Gamecenter recorded:

  • a decrease in the number of damages and collisions by 60–73%, 
  • a reduction in sudden maneuvers by 45%, 
  • an increase in the Ecologic Index by an average of 18 points in the first quarter after implementation. 

Improved safety translated directly into lower service and insurance costs and reduced vehicle downtime.
